Coaching is the highest-leverage thing a sales manager does — but most "coaching" is a rushed word after a lost sale. Real coaching changes behaviour. Here are eight techniques that do.

1. Coach one skill at a time

Dumping five improvements on a rep changes nothing. Pick the single weakest skill — say, price objections — and work only on that until it improves.

2. Practise, don't lecture

Telling a rep what to do doesn't build the reflex. Have them do it — roleplay the conversation until the response becomes automatic.

3. Make feedback specific and immediate

"Good job" teaches nothing. "You reframed price to lifetime value — now also quantify the warranty savings" is coaching. And the sooner after the moment, the better it sticks.

4. Use real scenarios

Practise the objections your reps actually hear, not generic ones. Relevance is what makes the practice transfer to the floor.

5. Measure, then target

You can't coach what you can't see. Score reps by skill so you're working the real gap, not a hunch — more on measuring rep performance.

6. Recognise improvement

Celebrate a rising score, not just a big sale. Recognising progress motivates the whole team — and keeps reps around (see reducing retail turnover).

7. Make it a habit, not an event

A once-a-year workshop fades in weeks. A little practice every week compounds into real skill.

8. Let reps hear themselves

Reps rarely realise how they sound. Reviewing a recording of their own roleplay is often the fastest route to a breakthrough.
